In November 2025, Anthropic disrupted something cybersecurity experts have been warning about: a large-scale cyberattack where artificial intelligence executed 80-90% of the work autonomously. Chinese state-sponsored hackers used AI to simultaneously attack roughly 30 organizations, with confirmed successful intrusions at major technology companies and government agencies.
Here’s what’s different: The AI wasn’t advising human hackers—it was actually performing the intrusion operations. Mapping networks, finding vulnerabilities, generating exploit code, testing stolen credentials, extracting data, all at speeds impossible for human operators. The hackers primarily just made strategic decisions at key escalation points. Everything else? The AI handled it.
The sophistication didn’t come from custom malware. The attackers used standard, openly available penetration testing tools orchestrated through automation frameworks that allowed AI to coordinate everything at multiple operations per second across numerous targets simultaneously.

Why This Matters for Your Business
The barrier to entry for sophisticated cyberattacks just dropped dramatically.
Previously, conducting a multi-stage attack against multiple organizations required significant resources: teams of skilled penetration testers, substantial time investment, and careful coordination. The expertise needed was a natural limiting factor on who could execute these operations and at what scale.
That limiting factor is weakening. AI can now do the tactical work that used to require years of technical expertise. The hackers in this operation achieved “operational scale typically associated with nation-state campaigns while maintaining minimal direct involvement,” according to Anthropic’s report.
Here’s what this means practically: The techniques demonstrated in this attack will proliferate. Less experienced threat actors will adapt these methods. The tools and frameworks will become more accessible. And while this particular operation targeted Fortune 500 companies and government agencies, the same approach scales down.
Your Toronto accounting firm or Durham Region manufacturing company may not be strategic intelligence targets for Chinese state-sponsored groups. But you are absolutely targets for cybercriminals who will adopt these techniques for ransomware attacks, business email compromise, and data theft operations.
Adapting To This Shift
This shift doesn’t mean every small business will face AI-orchestrated attacks tomorrow. But it does mean that the sophistication of threats facing small and mid-sized businesses is increasing while the cost for attackers to execute those threats is decreasing.
The question isn’t whether to adapt your security posture. The question is whether you’ll adapt proactively or reactively after an incident.
Your cybersecurity strategy needs to account for attackers who operate faster, at greater scale, and with less technical limitation than before. That requires more than antivirus and hoping for the best.
Three Critical Changes in the Threat Landscape
1. Speed and Scale Have Increased Exponentially
Traditional cyberattacks were limited by human capacity. An attacker could only test so many credentials, analyze so much data, or probe so many systems in a given timeframe.
AI removes these constraints. The GTG-1002 operation demonstrated sustained activity at multiple operations per second across numerous simultaneous targets. This operational tempo is simply impossible for human operators alone.
For defenders, this means attacks can progress from initial reconnaissance to data exfiltration in hours instead of days or weeks. The window for detection and response is shrinking.
2. Technical Sophistication Is Becoming Democratized
You no longer need a team of expert penetration testers to conduct a sophisticated multi-stage attack. The technical knowledge barrier that once separated amateur attackers from professional operations is eroding.
This doesn’t mean every teenager with a laptop can now breach enterprise networks. But it does mean that moderately skilled attackers can punch well above their weight class by leveraging AI to handle technical complexity they don’t fully understand themselves.
3. Volume of Potential Targets Expands Dramatically
When attacks required significant human resources per target, threat actors had to be selective. They focused on high-value targets that justified the investment.
With AI handling most tactical operations autonomously, attackers can simultaneously pursue many more targets with minimal additional effort. The economics of cyberattacks are changing.
This is particularly relevant for small and mid-sized businesses. You may have previously been below the threshold of what justified a sophisticated attack. That threshold is dropping.
One Important Limitation (For Now)
There is a silver lining in Anthropic’s report, though it’s cold comfort: AI hallucinations presented operational challenges for the attackers.
Claude frequently overstated findings, claiming to have obtained credentials that didn’t work or identifying “critical discoveries” that proved to be publicly available information. Every claimed result required careful validation by human operators.
This is a current obstacle to fully autonomous cyberattacks. But this limitation will diminish as AI models continue to improve. Security strategies that depend on AI unreliability are not sustainable approaches.
Be Cautious About AI App Access to Business Data
While attackers are using AI to break into businesses, many of those same businesses are giving AI tools direct access to their most sensitive data without thinking through the implications.

A new AI company launches seemingly every day. Browser extensions that “help you write better emails.” Tools that “summarize your documents.” Apps that “organize your calendar.” And they all want access to your Gmail, your Google Drive, your Microsoft 365 environment, your company data.
We have no idea how most of these companies are using, storing, or securing the data you’re giving them access to. Are they training their models on your client communications? Are they storing your proprietary information on servers you know nothing about? What happens to that data if the company gets acquired or goes out of business?
The same AI capabilities that can be weaponized for cyberattacks also create massive data exposure risks when you grant broad permissions to third-party applications.
Before you or anyone on your team connects an AI tool to company email or documents:
Ask these questions:
- What specific data does this tool access?
- Where is that data stored and for how long?
- Is our data used to train AI models?
- What happens to our data if we stop using the service?
- What security certifications does this vendor have?
- Are they compliant with Canadian privacy regulations?
Implement these controls:
- Require approval before anyone connects third-party AI tools to business systems
- Review what permissions these tools are requesting (email access is very different from calendar access)
- Use conditional access policies to restrict which applications can access company data
- Regularly audit what third-party apps have access to your Microsoft 365 or Google Workspace environment
- Consider using AI tools that process data locally rather than sending everything to external servers
Your team sees an AI tool that promises to save time and wants to use it immediately. That’s understandable. But “this helpful AI app wants access to all my email” is fundamentally no different from “this helpful person I just met wants keys to the office.” You need the same level of scrutiny.
The irony here is stark: we’re discussing sophisticated AI-powered attacks while businesses are voluntarily giving AI systems access to everything those attackers are trying to steal.
What Small Businesses Should Do About It
The same AI capabilities being exploited for attacks are crucial for defense. The cybersecurity community needs to assume a fundamental change has occurred and adapt accordingly.
1. Implement Layered Security Controls
Single-point defenses are increasingly insufficient against AI-orchestrated attacks that can rapidly probe for weaknesses and exploit them. Your security posture needs multiple layers:
- Endpoint protection that goes beyond traditional antivirus (EDR/MDR solutions that detect suspicious behavior patterns)
- Identity and access management with multi-factor authentication and conditional access policies
- Network segmentation so a breach in one area doesn’t provide access to everything
- Zero Trust principles that verify every access request regardless of where it originates
2. Recognize That Detection Speed Matters More Than Ever
When attacks can progress from reconnaissance to data theft in hours, you cannot rely on quarterly security reviews or manual log analysis.
Effective detection requires:
- Continuous monitoring of your environment for suspicious activity
- Automated alerting when anomalous behavior is detected
- Rapid response capabilities to contain threats before they escalate
3. Add Security Awareness Training
Your team needs to understand that the sophistication of attacks is increasing while the visible indicators may be decreasing.
Phishing emails generated by AI are more convincing. Social engineering attempts are more carefully researched and targeted. The “obvious” signs of attacks are becoming less obvious.
Regular security awareness training isn’t just about teaching people to spot suspicious emails. It’s about creating a security-conscious culture where people know what to do when something seems off and understand why seemingly small security policies actually matter.
4. Review Your Vendor Security Posture
If AI-orchestrated attacks are targeting your vendors and partners, and those vendors have access to your systems or data, their security directly impacts yours.
